Case Study 01 — Retail Business, Ipoh

The Situation

A second-generation retail owner was managing a business that had grown steadily but whose profit margin had been declining for two years without a clear explanation. Multiple efforts to cut costs had not reversed the trend.

What We Did

A Level Review mapped the full picture across purchasing, pricing, and staffing costs together. The issue traced back to a combination of supplier pricing that had crept upward and a product mix that had shifted toward lower-margin lines without being noticed at the time.

Outcome

The owner was able to renegotiate two supplier contracts and adjust the product mix over the following quarter. The report gave enough detail to make a structured case to the family stakeholders, which had previously been difficult.

Case Study 02 — Service Business, Perak

The Situation

A sole proprietor running a professional services business had been working twelve-hour days for three years and was considering closing or selling. They were unclear whether the problem was the business model or simply the way they were running it.

What We Did

A Common Ground Session mapped out the actual time allocation against revenue streams. It became clear that roughly 40 percent of working hours was going to a category of client that generated less than 15 percent of revenue and caused most of the stress.

Outcome

What We Did

Over six months of Standing Together, we worked through the financial assumptions, the operational readiness, and the risk factors together with the principal owner. We also helped structure the internal conversation with family by providing a written summary of the considerations that was deliberately neutral.

The family chose to delay the expansion by twelve months and focus on strengthening the existing location first. That decision was reached together rather than imposed. The owner felt the process had improved how the family made decisions generally, not just on this question.
